Empresa Iphonedroid: Ejemplo de Diagnóstico en Gestión de la Innovación

A primeros de este de mes de septiembre la Comisión Europea, conjuntamente con AT Kearney y Fraunhofer han publicado un estudio sobre el impacto que supone la realización de un diagnóstico en gestión de la innovación en algunas empresas europeas utilizando el estándar europeo IMP3rove.


                        
En el estudio se describen casos de éxito de empresas que han utilizado IMP3rove como herramienta que les pudiese orientar y ayudar a diagnosticar como se encuentran en innovación comparándolas con otras empresas Europeas de su sector, tamaño y edad. Una vez realizado el diagnóstico se obtienen unos resultados que la compañía puede utilizar para mejorar su innovación y por lo tanto incrementar su Rentabilidad, Competitividad y Sostenibilidad.
 
En el caso de Iphonedroid, básicamente se descubrió que podría establecer una red de colaboración de especialistas en innovación que le ayudasen a lanzar una nueva línea de negocio basado en la creación de un innovador producto propio que se pudiese comercializar en el mercado utilizando un modelo de negocio innovador, y que además pudiese ser financiado mediante la obtención de financiación pública.

Description of IPHONEDROID
Iphonedroid is a young ICT company that was founded with the aim of bridging the gap that exists within the field of software development for mobile devices in Spain.
Iphonedroid has a staff of 15 technicians and a number of freelance contributors, with significant growth expected over the next three years.
Although Iphonedroid has developed small software applications to be sold in supermarkets as the Apple Store content, its main line of business is to develop custom software for customers who need to exploit their information systems as well as for all customers who wish to incorporate a new line of business in their companies through customized software for mobile devices.
 
To diversify its business Iphonedroid decides to open a new line of business which is to develop and sell its own products. With the sale of its products Iphonedroid expected to get income and resources needed for growth and consolidation.

The main challenge was that Iphonedroid to develop its new business model it needed to know if using its current structure could be able to develop new products, or if instead must rely on external experts in innovation to help it by example:
-       To find and get financing for their new products
-       To systematize its innovation processes
-       To quantify the time to market: How many months take the companies from beginning of the development (project authorization) to getting new products on sale
-      To quantify the time to profit: how many months take in average the companies from project authorization to reach the break even point
-       To quantify the profitability obtained after the marketing of new products
 
When Iphonedroid knew it should respond to the above points the first step it should took to determine its state at innovation was to make a diagnosis for innovation management. The challenge facing Iphonedroid consisted of two parts:
I.-    Know its current state of innovation
      II.-    Identify opportunities for improvement in innovation and how it could carry them out.
Once Iphonedroid concluded that he should make the diagnosis, identify improvement opportunities and implement them, the problem was how to do it and who could help it in that process. Iphonedroid hired Gest-InnovaIde to help in the process and to carry out Gest-InnovaIde recommended use IMP3rove.

The deliverables that Iphonedroid will get by the advice of Gest InnovaIde are:
 
- Comparative report by Sector and geography (IMP3rove Assessment)
The results of comparative analysis and key opportunities for improvement will be related to geography or sector (selected) in two reference groups: winners and half of the sector / group. In this report Iphonedroid undertakes an assessment of the company’s Innovation Management capability based on a structured questionnaire. The key value delivered by the IMP³rove Assessment is a benchmarking report evaluating the current Innovation Management performance of Improve on three levels: The overall performance of the company, the performance per dimension (Innovation Strategy, Innovation Organization and culture, Innovation Life Cycle Processes, Enabling Factors and Innovation Results) and the performance on each question (representing a specific success factor/theme).
- Opportunities Report
Contains organizational and industry knowledge that allows, from a tangible value, articulate and translate the sector and geographical comparison value looking for early victories in the short term and medium-long efforts for achieving a sustained competitiveness.
-  Roadmap
To complete the process and open the door to action, Gest InnovaIde deliver a report that defines actions for improvement opportunities and places them on a road map in context with priorities and implementation time, this report is discussed in a final brainstorming session. Through a process assisted Gest-InnovaIde helps Iphonedroid to fill the necessary information for the Comparative Report and understand IMP3rove assessment framework.
After analyzing the Comparative Report will generate two reports:
1 .- Position of the Organization in innovation
2 .- Opportunities for Improvement and Early Victories
Methodology Steps:
1.- Comparative report:
Using IMP3rove which is the European Framework for the Analysis of Innovation Capability, Gest InnovaIde divides the five dimensions of innovation (Innovation Strategy, Innovation and Culture Organization, Innovation Life Cycle Processes, Results and Innovation Enabling Factors ) in individual innovation sessions from it get the information to analyze.
Each dimension of analysis and information gathering is done through innovation sessions. There is on average a total of 7 sessions (each session takes around 2,5 hours), including the final session of results and action plan.
2.- Opportunities Report:
Gest-InnovaIde translates the above report into a list of early victories in the short term and medium-long efforts for achieving a sustained competitiveness for Iphonedroid.
3.- Session for improvement and roadmap
Gest-InnovaIde creates a base report that defines actions for improvement opportunities and places them on a road map that is discussed in a final brainstorming session.
The assessment is expected to last between one and three weeks.
·         Achieved results
The result was a list of improvement opportunities mainly in the dimension of the life cycle processes. Some of the opportunities were:  
-        Reduce the time life cycle: the length of time (in months) for products from the beginning of the development(project authorization) until Iphonedroid takes the product off the market.
-       Use open innovation as a source of new ideas, so that Iphonedroid could receive new ideas from suppliers, customers, partners ...
Establish a R&D management system that would help Iphonedroid to systematize its innovation.
-         Obtain public funding that would allow Iphonedroid to finance the development of its new business model.
-         Patenting the disruptive products.
-         Monitor the time to market and time to profit.
 
After the roadmap session Iphonedroid decided to start with the implementation of the opportunity to get public funding that helping it to create new products. Gest-InnovaIde helped Iphonedroid to select the financing innovation specialist with the best experience, quality and fees.
  
Iphonedroid by the selected specialist has presented a project for funding and is waiting to see is the same has been granted.
 
In the medium term if Iphonedroid get financing to its new product it will determine whether it need to implement other opportunity for improvement. Iphonedroid wants to become more competitive, productive and sustainable.
·         Lessons learned
From our point of view is very important that companies are aware that if they do not innovate may disappear. To not go away should think of innovation as the engine that can help them to increase their competitiveness, profitability and sustainability.
 
Companies should know in what condition are they in the innovation management. IMP3rove is the perfect tool that will allow them the comparison with other companies in its sector, size, country and age, or even with other companies outside their industry. To take full advantage of IMP3rove the companies should hire a consultan to guide them on what steps should be taken to increase their profitability.
Finally, in Gest-InnovaIde we believe that the companies who want to succeed through innovation they should collaborate with innovative institutions such as universities, technology centers, experts in financing innovation, in creating new innovative business models, in strategy ... companies should rely on the concept of open innovation and think that there are actors in innovation that can help them in the management of innovation and furthermore increasing their competitivity, profitability and sustainabilily.
